Prioritising the PESTLE factors

A conventional PESTLE presents six categories as equally weighted, which is analytically unhelpful — the factors do not exert comparable pressure. The analysis below therefore scores each factor on likelihood and impact, and carries only the high-scoring factors into the strategic implications.

Economic factors dominate. ONS data records grocery inflation peaking at 19.1% in March 2023 before easing, against real household disposable income that had not recovered its 2021 level by the end of the period under review. The strategic consequence is not simply margin pressure but a durable shift in basket composition towards own-label, which structurally advantages retailers with developed own-label ranges and disadvantages those whose proposition depends on branded differentiation.

Five Forces: identifying the influenceable force

Applying Porter’s framework yields the expected conclusion that UK grocery is a structurally unattractive industry: rivalry is intense, buyer switching costs are effectively zero, and the discounters have permanently reset the price floor. Stopping there, however, is what separates a competent analysis from a strong one.

The more useful question is which force the firm can actually influence. Supplier power is low and stable, and threat of substitutes is largely exogenous. Buyer power, though high, is the one force materially affected by firm-level action — specifically through loyalty scheme data, which converts an anonymous price-sensitive buyer into an identified customer with measurable switching friction.
